What is the challenge faced?
The methodology used to plan the production of installations responds only to urgencies. The root of this poor approach lies in the fact that the balancing of internal resources is not adaptive, making it impossible to respond to fluctuations in demand.
The project’s objective:
Reduce the time elapsed between the contracting of a new installation and its commissioning.
Action plan:
The first step is to analyze the planning system, mapping the current and desired processes, and identifying critical points. Next, a weekly planning routine is implemented, prioritizing actions between sales and operations. This routine incorporates visualizations to understand the process status through indicators and a dashboard.
What has changed?
Initially, the waiting time was fifty days. With the actions taken, this time is reduced to thirty-five days, a difference of fifteen days.
ACHIEVEMENT:
30% reduction in waiting time for new installations.
